Warnings of lagging critical thinking amid AI decision making

Organizations are struggling to keep pace with the demands of faster, AI‑driven decision‑making, as critical thinking and judgment skills lag behind technology adoption, according to a new white paper from Dale Carnegie.

The report, Critical Thinking in Modern Decision‑Making Environments: Why Judgment is Now an Essential Organizational Capability, found a growing gap between the speed of modern workflows and the ability of employees and leaders to consistently evaluate information and make sound decisions. While artificial intelligence is increasingly embedded in business operations, only 30 per cent of leaders believe their organization’s technology and AI integration is truly transformative.

Dale Carnegie said the disconnect highlights a broader issue: Companies are investing heavily in tools, but not enough in the human capabilities needed to use them effectively.

“Organizations have made significant investments in technology, but judgment has not evolved at the same pace,” said Robert Coleman, director of research and thought leadership at Dale Carnegie and author of the white paper. “When decisions move faster than the scrutiny applied to them, risk is inherent.”

The research points to a shift in how decisions are made. Instead of working with limited information, employees are now navigating large volumes of AI‑generated outputs. While that can improve speed and efficiency, it also introduces new risks, including overreliance on information that appears complete or accurate but has not been fully validated.

The report identifies several emerging trends tied to this shift. Decision‑making environments are accelerating faster than organizations’ ability to evaluate outputs, even as 85 per cent of employers plan to upskill their workforce. At the same time, confidence in AI‑generated outputs is rising, sometimes outpacing the level of scrutiny applied, increasing the potential for errors.

Training gaps are also evident. While half of employees said they have received training in technology and just over one‑third in problem‑solving, only 20 per cent reported receiving development in critical thinking. Dale Carnegie said this imbalance limits employees’ ability to apply judgment in fast‑moving environments.

The findings also highlighted the role of leadership in shaping decision quality. The report said what leaders choose to question, measure and reward can directly influence how teams approach analysis and problem‑solving. Differences in perception across organizations point to additional challenges. More than 30 per cent of leaders said AI systems are transparent, compared with just six per cent of individual contributors, suggesting gaps in visibility and trust.

The white paper argues that critical thinking must be treated as an organizational capability rather than an individual skill. It outlines a five‑phase model for modern decision‑making — covering problem identification, ideation, analysis, decision and execution — adapted for environments shaped by AI, speed and scale.

“It’s possible for organizations to enable faster decision‑making without sacrificing rigour,” Coleman said. “This requires making reasoning visible, clarifying accountability, and embedding critical‑thinking practices into everyday workflows.”
